Why Won’t My Hydraulic Cylinder Extend or Retract?

A hydraulic cylinder may stop moving because usable flow never reaches the required port, return flow is blocked, pressure is insufficient for the load, a valve or coupler is not passing flow, or the cylinder / machine is mechanically bound. The first diagnostic distinction is whether neither direction works, only one direction fails, or motion stops at a repeatable position.

A no-extension or no-retraction fault occurs when the actuator does not move as commanded, moves only in one direction, moves only without load, or stops before completing its intended stroke.

Common causes include low fluid level, pump not supplying flow, blocked inlet or return path, incorrect fluid viscosity, air or priming problems, incomplete directional-valve shift, pressure-control faults, loose or incompletely connected quick couplers, hose / line restriction, load beyond available force, broken or bent mechanical parts, and cylinder internal damage.

First confirm whether the actuator is single-acting or double-acting. A single-acting cylinder may rely on gravity, load, or a return spring rather than hydraulic pressure for retraction, while a double-acting cylinder requires a functional flow path for both directions.

No Movement in Either Direction

The actuator does not respond to either extend or retract commands.

No useful rod movement occurs in either direction.
Other hydraulic functions may also be inactive or weak.
Pump, fluid level, drive, inlet, or system pressure may be abnormal.
The directional valve may not be receiving or passing flow.
Possible Cause

No or insufficient hydraulic flow, pump / drive issue, low fluid level, blocked inlet, control-valve problem, or a major mechanical obstruction can prevent all cylinder movement.

Recommended Action

Verify power-unit operation, fluid level, pump drive, approved pressure / flow test points, valve command, and mechanical freedom before removing the cylinder.

No Flow or No Pressure

Neither direction moves and system pressure / flow is absent or very low.

Pump runs but commanded cylinder port does not receive usable flow.

One-Direction Failure

Cylinder extends but will not retract.

Rod-side / return restriction, valve condition, coupler issue, load-holding circuit, or single-acting return limitation.

Confirm actuator type, designed return method, and the complete retraction / return flow path.

Cylinder retracts but will not extend.

Cap-end supply restriction, valve condition, inadequate pressure, excessive load, or internal leakage.

Inspect the extension-side flow path and compare required force with available pressure and effective area.

One direction stopped working immediately after hydraulic service.

Hose / port reversal, partially connected coupler, blocked fitting, or changed valve configuration.

Verify all serviced connections against the hydraulic schematic before opening the cylinder.

Stroke and Mechanical Condition

Cylinder stops at the same stroke position and pressure rises.

Bent rod, damaged guide / bore, internal debris, mounting misalignment, or machine interference.

Inspect rod straightness, mounting, linkage, guides, and internal surfaces; do not force the actuator through the obstruction.

Cylinder moves unloaded but not with the required working load.

Available force is insufficient because of pressure limitation, internal leakage, wrong cylinder size, or excessive mechanical load.

Calculate the required load / geometry against cylinder rating and diagnose pressure / leakage before replacement.

Engineering Note: Confirm the actuator type before diagnosing retraction. Single-acting cylinders may retract by gravity, external load, or spring force, while double-acting cylinders use hydraulic flow in both directions. A blocked return path can prevent motion even when supply pressure is available. Do not increase pressure beyond the equipment rating to overcome a no-movement fault.

Repair or Replace a Hydraulic Cylinder That Won’t Extend or Retract?

Repair May Be Suitable

  • The no-movement fault is confirmed inside the cylinder and rod / bore surfaces remain serviceable.
  • Seal, guide, piston, or internal component repair can restore free movement within approved limits.
  • Mounting alignment and external mechanical causes can be corrected.
  • The cylinder is correctly sized and configured for the intended single-acting or double-acting circuit.

Replacement May Be Better

  • Rod, barrel, guide, piston, or structural damage causes binding beyond approved repair limits.
  • The piston rod is broken, severely bent, or the pressure boundary is damaged.
  • The cylinder type, stroke, mounting, or force capability is incompatible with the application.
  • Repeated repairs cannot restore reliable full-stroke movement because critical geometry is damaged.
